Hf ?

I have a ESAB 252 tig welder and i am having diffuculty with the HF. I bought the unit used and it has never really worked. So I have been scratch starting it and it has not really bothered me. That was until last weekend, I'm into metal shaping and last weekend I had a few people over and one of the guys brought his Thermal Arc AM 200 and after using that not having my HF is just bugged the heck out of me.So I went down this morning adjusted the contacts and re-gapped them and low and behold it started working.My problem is it's not working that great. To make it work I have to scratch start it and after the panel is warm the HF will work but its week I have to hold the tungsten about a 1/4'' away for it to fire.Anyone have a clue what I can do to improve the HF
